The challenge
Coast Gravity Park is an internationally renowned downhill mountain bike park on BC’s Sunshine Coast. Despite high rider volume and sold-out weekends, day-to-day operations were weighed down by manual administrative tasks, long gate lines, and disconnected point-of-sale systems. Because transactions and liability waivers were handled manually or across fragmented platforms, significant revenue slipped away undetected every single week. The business needed operational controls, automation, and platform reliability to protect its margins while supporting rapid growth.
The approach
Conducted a Forensic Financial Audit: Audited Square register transaction logs, inventory counts, and employee timesheets, uncovering $88,000 in annual recurring revenue leakage across systems.
Implemented Systems & Controls: Eliminated anonymous transactions by setting up individual Square employee PINs, establishing written inventory protocols, and enforcing manager authorizations for refunds, discounts, and promotional codes.
Migrated Platforms to Cut Overhead: Evaluated software platforms and transitioned the park from Zaui to Checkfront in under two weeks without hand-holding onboarding support. Built dynamic pass categories, rental fleet controls, automated guest emails, and QR-code gate check-ins from scratch.
Digitized Liability & Waivers: Coordinated a multi-week legal and insurance review with the park’s attorney and underwriters to revise liability and rental agreements. Engineered an automated digital waiver workflow in Checkfront with conditional logic for adult, minor, and family riders, backed by automated pre-arrival drip reminders.
Emergency Website Rebuild & Passive Commerce: Resolved critical backend errors generating Google UX penalties just before opening day by rebuilding the entire website on Shopify under a hard deadline. Integrated Printify dropshipping to launch a branded merchandise store, creating a passive revenue stream with zero inventory overhead.
Targeted High-Value Destination Riders: Built a geographic origin heatmap comparing riders’ postal codes with on-site spending, finding that destination travellers spent 40% to 80% more than local day-riders. Shifted existing paid ad spend toward destination segments without increasing the overall marketing budget.
Delivered End-to-End Event Operations: Managed registration, marketing, and on-site gate logistics for premier events, including the BC Cup and Backwoods Jam (3,000+ attendees). Collaborated directly with Zone4 developers to patch registration and timing software flaws ahead of race days.
